Since AI has made writing code so trivial, the argument goes, every company will soon simply build its own software. So why keep paying for expensive subscriptions?

That is a fundamental misconception. And above all, it shows just how little understanding there is of what actually defines a commercial software product.

(Reading time: 4 minutes)

Not SaaS, but a software product

SaaS is a mystery. It is nothing more than a software product delivered in a way that is suited to the cloud era. A good software product typically solves one or more specific problems for the user. Most of the time, it’s about efficiency.

Understanding the Problem. Code. Distribution

This requires three things: First, a deep—and often painful—understanding of the problem. Second, code. And third, distribution.

The first point in particular—a deeper understanding of the problem to be solved—is almost systematically underestimated. This is because successful off-the-shelf software that has been on the market for years does not merely “convey” code; rather, it is, so to speak, the distillation of decades of “best practices.” When a customer purchases software, they are always also buying the domain knowledge embedded in the product. It goes without saying that this does not initially provide an unfair competitive advantage, but merely brings the company up to the industry standard. For most companies, however, that is already a great deal.

Code was never “the hard part”

Yes, the AI boom is making it dramatically easier to write code. Today, anyone without programming experience can “prompt” their way to software components. That’s great, but the conclusion that companies are now building their own software across the board is far-fetched. The reasons for this are of a business nature.

First: Building software has always been easy—at least for those who know how to do it. In all the years I’ve been building software with my teams, the code has never really been the deciding factor in whether a company succeeds or fails. If AI changes anything, it’s primarily by increasing efficiency in software development.

Second: Costs. Anyone who bases a make-or-buy decision solely on initial development costs is making a miscalculation. Even though AI can now generate code almost autonomously in just a few hours, the actual writing of the software typically accounts for no more than 20 percent of the total costs over the entire software lifecycle.

The remaining 80 percent goes toward operations, maintenance, bug fixes, adaptation to new operating systems, security updates, and scaling. In the best-case scenario, a SaaS provider spreads these massive fixed costs across thousands of customers. A company with an in-house solution bears 100 percent of this risk on its own.

Third: Software “rusts.” Code is not a static entity. External APIs are constantly changing, new security vulnerabilities emerge, and data structures grow. Customers—both internal and external—literally “rain down” requirements. Who will maintain the AI-generated in-house software in two years when the highly motivated employee who built the AI-powered solution leaves the company? You’re creating a dangerous legacy black box.

Focus on Strengths Within the Company

A logistics company must excel at transporting goods. An agency must design creative campaigns. It makes no sense to tie up valuable resources to build a CRM or invoicing tool that’s available on the market for just a few euros per month. In-house development only makes sense when it directly supports the company’s core business and generates a genuine, unique competitive advantage—and when the in-house resources are available to operate and maintain such software over the long term.

From Tool to Digital Employee

Does that mean established SaaS providers can now sit back and relax? I don’t think so at all. On the contrary, I think many of them are in serious danger.

We are currently experiencing a dramatic paradigm shift: software is evolving from a passive tool to an active team member. I wrote about this here a few years ago.

Until now, software has been a tool. People sat in front of screens, entered data into forms, and used functions and menus. With AI, this role model is changing fundamentally: Tomorrow’s software will no longer just store data; it will proactively carry out tasks, analyze, communicate, and solve problems with increasing autonomy. In the future, anyone who buys software will, in effect, be hiring digital labor in the broadest sense. We’re still miles away from that right now, but that’s where the future lies.

Software Is Redefining Itself

This is where the true impact of the AI boom lies for software providers. It will become vastly easier for new players in the market to break into established markets and build systems that are far superior to those of legacy providers.

After all, these new players are starting from scratch. They can design and build their software to be “AI-native” from day one. The large, established software companies, on the other hand, are saddled with a gigantic mountain of technical debt, outdated database structures, and rigid user interfaces. And customers.

They’re currently trying to “tack on” AI features to their systems. A startup that designs the process from the ground up around AI, without compromise, will inevitably deliver a better, faster product. On the other hand, a new provider must first build up its customer base. With a good product, this can happen quickly, but not overnight.

It’s a whole new game!

SaaS isn’t dead—no. But SaaS is undergoing a fundamental transformation. Software is undergoing a fundamental transformation. You can call it SaaS or agents or whatever you like. In the end, it is and always will be software.

Let’s go!

For us software entrepreneurs, this doesn’t mean the end—it marks the beginning of a new era. Monopolies and market shares once thought to be untouchable—those held by the major providers—are suddenly up for grabs again. The deck is being completely reshuffled.

For anyone who now understands that software no longer just maps processes but actually takes on real work, this is not a threat. Rather, it’s an incredible new opportunity. I therefore believe this is the most exciting moment in this industry since the widespread adoption of broadband Internet. Take advantage of it!

Artikel auf Social Media teilen:

In recent months, a catchy narrative has been making the rounds: SaaS is dead.
